The Flywheel beats the Funnel (and HubSpot figured this out 8 years too late)

Funnels assume customers fall out the bottom. Flywheels assume customers power the next revolution. Same customers, different physics.
In 2018, HubSpot announced they were replacing the funnel with the flywheel. It was 30 years too late. The physics were always right.
The difference
- Funnel. Customers enter at the top, fall out at the bottom. You constantly pour new ones in.
- Flywheel. Customers enter, get energy from your service, power the next revolution of the wheel, attract the next customer.
Same customers. Different physics. The funnel treats each one as a transaction. The flywheel treats each one as compounding energy.
Why flywheels win
Because acquisition is the expensive part. Retention is cheap. If your existing customers are your best acquisition channel — through word-of-mouth, reviews, referrals, upsell — your CAC drops to zero over time.
The flywheel math
- 100 customers, NPS 50, 30% referral rate → 30 new customers/month from existing.
- Acquisition cost: ~$0 for referred, full CAC for cold.
- Over 12 months, your blended CAC drops 40-70%.
How to build one
1. Make the product so good the customer would notice if it disappeared. (See: IM ME Test.) 2. Instrument the share moment. Built-in referral links, public reviews, share-on-social CTAs *in the product*. 3. Reward the referrer and the referred. Two-sided incentives work. 4. Measure the wheel. Track NPS, referral rate, second-order revenue.
The BAZ Empire take
The Hub's Cockpit shows you your flywheel score on the Patrick Number. Your retention cohort, your NPS, your referral rate — all in one place. The Audit tells you where the friction is.
